COD RTO Calculator by ARSAVO

How the calculator works

COD orders = monthly orders × COD share RTO parcels = COD orders × RTO rate Monthly loss = RTO parcels × cost lost per parcel Order value stuck = RTO parcels × average order value Yearly saving = monthly loss × expected reduction × 12

The result covers direct freight and packaging only. Real RTO cost is usually higher: returned stock sits in transit for one to three weeks, some of it comes back damaged, and your team spends time re-shelving it. Treat the number as a floor.

What is RTO in e-commerce?

RTO stands for Return to Origin. It is a parcel the courier could not deliver and sends back to your warehouse. It is different from a customer return: with RTO the buyer never accepted the order at all.

RTO is mostly a Cash on Delivery problem. A prepaid buyer has already paid, so they pick up the phone and accept the parcel. A COD buyer has committed nothing, so a change of mind, a wrong address or a missed call all end the same way. Indian D2C sellers commonly report COD RTO rates several times higher than their prepaid RTO rates, and the gap is widest in fashion and footwear.

Why COD orders come back

  • Impulse orders. The buyer loses interest in the days between ordering and delivery.
  • Wrong or incomplete address. Missing landmark, wrong PIN code, unreachable phone number.
  • Fake orders. Placed with no intent to buy, sometimes by competitors or bots.
  • Slow delivery. The longer the parcel takes, the more likely the buyer has bought elsewhere.
  • No cash at the door. The buyer is not home or does not have the amount ready.

How to reduce COD RTO

The short list is below. For the detail on each, read the full guide: how to reduce RTO on COD orders.

  1. Confirm every COD order before you pack it. A WhatsApp or IVR confirmation right after checkout filters out fake and impulse orders while cancelling still costs nothing.
  2. Verify the address. Ask the buyer to confirm PIN code and landmark in the same message.
  3. Reward prepaid. A small UPI discount, or a small COD handling fee, moves hesitant buyers to prepaid.
  4. Ship faster. Same-day dispatch shortens the window in which buyers change their mind.
  5. Restrict COD where it fails. Turn off COD for PIN codes and repeat customers with a history of refusals.
  6. Send delivery-day reminders. A message on the morning of delivery cuts "customer not available" attempts.

ARSAVO builds the first three into checkout: an automatic WhatsApp confirmation for every COD order, address confirmation in the same chat, and a configurable prepaid discount on UPI. ARSAVO is in private beta from January 2027. Apply for a founding merchant spot.

Frequently asked questions

What is a good RTO rate for COD orders?

There is no single benchmark, because it varies a lot by category, price point and region. As a rule, compare your COD RTO rate to your own prepaid RTO rate. The closer you get the COD number to the prepaid number, the better your order verification is working.

How do I find my RTO rate?

Divide the number of COD parcels returned undelivered in a month by the number of COD parcels shipped in that month. Your courier aggregator dashboard usually reports this directly.

What should I enter as cost lost per RTO parcel?

Add your forward shipping charge, the reverse (RTO) charge your courier bills, and your packaging cost. Check a recent courier invoice for the real figures for your weight slab and zones.

Should I stop offering Cash on Delivery?

Usually not. Many Indian buyers still prefer COD, especially on a first order from a brand they do not know, so removing it cuts sales. Keeping COD and verifying orders before dispatch is generally the better trade.
