How to Reduce RTO on COD Orders in India
You cannot remove Cash on Delivery without losing sales, and you cannot ignore the parcels that come back. This guide covers how to measure RTO properly and nine fixes, ordered from cheapest to hardest.
What one RTO parcel really costs
RTO (Return to Origin) is a parcel the courier could not deliver and ships back to you. You pay for it three times: forward shipping, the reverse charge, and packaging you cannot reuse. Then the stock is stuck in transit for one to three weeks and may come back damaged.
A worked example, using illustrative numbers:
| Monthly orders | 450 |
| COD share | 65% |
| COD orders | 293 |
| COD RTO rate | 24% |
| Parcels returned | 70 |
| Cost lost per parcel | ₹175 |
| Freight lost per month | ₹12,285 |
That is about ₹1.47 lakh a year before counting damaged stock and staff time. Put your own numbers into the COD RTO calculator before deciding how much effort this deserves.
Measure it before you fix it
One overall number hides where the problem is. Break it down four ways:
- By PIN code or state. A handful of areas usually cause a large share of returns.
- By product and price. Higher-priced COD orders are refused more often.
- By traffic source. Impulse orders from ads behave differently from orders by repeat buyers.
- By courier reason code. "Customer refused", "not available" and "address issue" need different fixes.
Compare the COD rate to your prepaid RTO rate. The prepaid number is roughly the best your COD number can get.
Nine fixes, in the order to try them
1. Confirm every COD order before packing
Send a WhatsApp message within minutes of checkout asking the buyer to confirm with one tap. People who do not reply get a reminder, then a call, then a hold. This catches fake numbers and impulse orders while cancelling still costs you nothing. It is the highest-return fix on this list because it acts before any money is spent.
2. Confirm the address in the same message
Show the address back to the buyer and ask for a landmark and an alternate phone number. Validate that the PIN code matches the city and is serviceable by your courier at checkout, not after dispatch.
3. Make prepaid the easier choice
Offer a small discount for paying by UPI, and make UPI the first option at checkout. A prepaid discount of ₹50 to ₹100 often costs less than the RTO it prevents. Test the amount: the goal is to convert hesitant COD buyers, not to discount everyone.
4. Charge a small COD fee
A visible COD handling fee does the same job from the other side. Some stores use both: a fee on COD and a discount on prepaid. Watch conversion for a week after any change.
5. Take a partial advance on risky orders
For high-value orders or first-time buyers, ask for a small advance by UPI and collect the rest on delivery. A buyer who has paid even ₹99 is far more likely to accept the parcel.
6. Dispatch the same day
Every extra day between order and delivery gives the buyer time to change their mind or buy elsewhere. Set a daily cut-off time and ship everything confirmed before it.
7. Tell the buyer when it is coming
Send the tracking link at dispatch and a reminder on the morning of delivery with the amount to keep ready. This is the main fix for "customer not available".
8. Act on NDRs within hours
When a delivery attempt fails, the courier raises a non-delivery report (NDR). Message the buyer the same day, fix the address or timing, and request a reattempt. Parcels with an unanswered NDR almost always become RTO.
9. Restrict COD where it keeps failing
Use your breakdown from the measuring step. Turn off COD, or require a partial advance, for PIN codes with persistently high refusal rates, for buyers who have refused before, and above an order value you choose.
What not to do
- Do not remove COD entirely. Many buyers will not prepay a brand they have not bought from before.
- Do not confirm by phone call only. Calls from unknown numbers go unanswered and do not scale past a few dozen orders a day.
- Do not block whole states. Work at PIN code level, or you cut off good customers.
- Do not judge a change after two days. RTO shows up one to three weeks after dispatch. Compare full cohorts.
A weekly RTO checklist
- COD RTO rate for orders shipped three weeks ago, against the previous cohort.
- Share of COD orders confirmed before dispatch.
- Prepaid share of all orders.
- Open NDRs older than 24 hours.
- Top ten PIN codes by RTO count.
How ARSAVO handles this
ARSAVO builds fixes 1 to 3 into checkout: an automatic WhatsApp confirmation for every COD order, address confirmation in the same chat, and a configurable prepaid discount on UPI checkout. There is no separate app to install and no per-order commission. ARSAVO opens in private beta in January 2027.
Frequently asked questions
What does RTO mean in courier terms?
Return to Origin. The parcel was not delivered and is being sent back to the seller's pickup address.
What is the difference between RTO and a return?
With RTO the buyer never accepted the parcel. A return (sometimes called RVP, reverse pickup) happens after delivery, when the buyer sends the product back.
Who pays for RTO shipping?
The seller. Couriers bill the forward charge and usually a reverse charge as well. Check your rate card, as RTO charges differ by courier and zone.
Does WhatsApp order confirmation need the WhatsApp Business API?
To send it automatically, yes. At low volume you can confirm by hand from the WhatsApp Business app. See how to sell on WhatsApp Business for the difference.
